Break-Even
The point where revenue covers all costs.
Also known as: break-even, breakeven, profitability threshold
Break-even is revenue covering all costs — the business funding itself, fundraising optional instead of mandatory. It changes everything downstream: negotiating from strength, choosing growth pace freely, surviving market turns without permission. Profitability is independence; everything before it is borrowed time (well spent or not).
break-even when: gross profit ≥ operating expenses (sustainably, not one lucky month)
paths: grow revenue into costs · cut costs to revenue · usually both, sequenced
One profitable month is not break-even — seasonality, one-offs and delayed bills fake it regularly. Break-even means structural: repeatable revenue covering fully-loaded costs across quarters, with the trajectory holding.
The classic mistakes:
- Declaring victory early. A single good month (annual prepayments banked, hiring paused) misread as transformation. Demand multi-quarter structural evidence before acting on it.
- Cutting to break-even destructively. Slashing growth muscle (sales, R&D) to hit zero-burn quarters trades the future for a headline. Sustainable break-even grows into it; destructive break-even shrinks to it.
- Ignoring cash vs profit. Break-even on accrual with receivables ballooning still kills via cash. Profitability and cash health arrive together or not at all (cash flow).
- Profitability as identity. “Profitable and proud” companies sometimes underinvest through winnable windows. Break-even is optionality — exercise it (reinvest aggressively where returns exceed costs) rather than worshipping it.
- Moving the definition. Excluding inconvenient costs (“adjusted” everything) to claim a milestone nobody believes. Standard accounting, fully loaded, or the claim poisons every later number.
Use break-even as: freedom to choose pace (raise to accelerate or grow on profits), leverage in every negotiation, and the fallback that makes bold bets survivable. See default alive for the projection version and bootstrapping for building toward it deliberately.
