Moat
A lasting advantage that keeps competitors from taking your customers or margins.
Also known as: moat, economic moat, defensibility
A moat is a durable advantage protecting customers and margins: network effects, switching costs, scale economies, brand, proprietary data flywheels, regulatory positions. Features are not moats (copied in quarters); teams and speed are temporary moats (lasting until hiring catches up). Real moats widen with scale rather than eroding.
moats that last: networks (each user adds value) · embedded workflows (rip-out pain)
data flywheels (usage improves product) · scale costs (unit math rivals can't match)
Early startups mostly have no moat — speed, focus and founder insight substitute temporarily. The strategic question is which moat the business is building toward with growth: every user, integration and data point should deepen something competitors cannot easily replicate.
The classic mistakes:
- Claiming moats prematurely. “Our AI” (API-callable by anyone), “first mover” (see first-mover), “great team” (poachable) — listed as moats in decks, believed by nobody doing diligence.
- Technology as the moat. Code gets rewritten, models commoditize, features copy. Durable edges live in networks, data scale, distribution and switching costs — assets that compound with use.
- Ignoring moat decay. Today’s switching costs erode as standards emerge; today’s data edge decays as rivals collect. Moats need maintenance budgets like everything valuable.
- Moat-building before product-market fit. Fortifying an unconquered position — patents before customers, platform visions before usage. Win first (fit), moat second.
- One moat depended upon. Single-source defensibility fails single-point. Layer independent advantages so no one erosion kills the business.
Build toward: networks, embeddedness, data flywheels and scale — chosen deliberately, measured honestly, deepened every quarter. See seven powers for the taxonomy and switching costs for the most common concrete form.
